ENCODE — Request Diagnosis

If you made it here, you already know what Diagnosis is: two weeks in which I evaluate whether your company's critical judgment can be encoded.

Applying does not start a project or commit you to an investment. If we move forward, Diagnosis is an independent paid phase: two weeks, a Critical Judgment Map, and a written verdict. The investment is shared after I review the case and we sign the NDA.

The Map sets out which decisions concentrate value in your company, which heads they live in, which rules and exceptions came out of your expert, and what risk you're carrying today. It's yours even if the verdict is no.

This is the pre-filter. It is not lead capture. I review it personally within 48 hours.

If the judgment you want to protect is concentrated in specific people, and your company has the volume to justify the investment, I'll send you my calendar for the first conversation. If I can see your case doesn't fit, I'll tell you straight and save you time and money.

Where does the judgment you want to protect live today? *

What I'm evaluating here is not how much documentation you have. It's how much of the judgment that holds the business up has visible structure outside the heads that carry it.

In one or two specific people. If they leave, it leaves with them. We have documented manuals and processes, but when someone new applies them without the veteran in the room, the result is mediocre. We already tried something with AI (an internal GPT, a chatbot on our documents). It sounds right, but it doesn't decide the way they do.

A key person is retiring, or could leave within the next two years, and what they know isn't in any system. I'm the founder and I'm still the bottleneck: every important decision runs through me. Bringing someone new up to speed takes us 12 to 18 months before they decide with judgment. We can't afford that pace. We're preparing for succession and the founder's judgment isn't written down anywhere.

Every project starts with Diagnosis. This only tells me your starting intention and commits you to nothing. If you don't have enough to go on yet, the last option is a valid answer.
