Diagnosis application
Step 1 of 4

If you made it here, you already know what Diagnosis is: two weeks in which I evaluate whether your company's critical judgment can be encoded.

This is the pre-filter. It is not lead capture. I review it personally within 48 hours.

If the judgment you want to protect is concentrated in specific people, and your company has the volume to justify the investment, I'll send you my calendar for the first conversation. If I can see your case doesn't fit, I'll tell you straight and save you time and money.

Contact information
Diagnosis is hired by whoever runs the business: ownership, general management, or a division head. If that's not you, pass this page to whoever decides.
Where I verify who you are and what company you run. If the profile doesn't reflect it, we don't move forward.
Your company
What size is your company? *
I work with companies where critical judgment is concentrated and the structure still allows access to it. Not with solo operators, not with corporations.
Under 20 employees
20 to 50 employees
50 to 500 employees
Over 500 employees
Where does the judgment you want to protect live today? *
What I'm evaluating here is not how much documentation you have. It's how much of the judgment that holds the business up has visible structure outside the heads that carry it.
In one or two specific people. If they leave, it leaves with them.
We have documented manuals and processes, but when someone new applies them without the veteran in the room, the result is mediocre.
We already tried something with AI (an internal GPT, a chatbot on our documents). It sounds right, but it doesn't decide the way they do.
Your situation
What's pushing you to encode that judgment now? *
Pick the situation that best describes your moment. If several apply, pick the most urgent one.
I have a top performer (salesperson, technician, operations) whose results nobody can replicate. If they leave, the numbers leave with them.
A key person is retiring, or could leave within the next two years, and what they know isn't in any system.
I'm the founder and I'm still the bottleneck: every important decision runs through me.
Bringing someone new up to speed takes us 12 to 18 months before they decide with judgment. We can't afford that pace.
We're preparing for succession and the founder's judgment isn't written down anywhere.
Is your expert available and on board? *
The extraction is done with the person who has the judgment, in pressure sessions. Without their time and their willingness, Diagnosis doesn't move forward. Encoding someone against their will doesn't work, and I don't attempt it.
Yes. They know about this initiative and they're on board.
I haven't discussed it with them yet.
I am the expert.
Which phase do you have in mind as the destination? *
Every project starts with Diagnosis. This only tells me your starting intention. It can change after the verdict.
Diagnosis only. I want the verdict on whether our judgment can be encoded, plus the Critical Judgment Map.
Diagnosis + Build. I want one critical workflow operating: the Decision Engine with its Rules and Exception Matrix, deployed where my team works.
Diagnosis + Expertise OS. I want the full system: up to five connected engines operating as one.
I'm not sure yet. I'll decide after Diagnosis.
The case
Which decision in your business depends on a single person today? *
A concrete situation is worth more than a general description. "When an order gets complicated, only Andrés knows whether to take it or let it go" tells me more than three paragraphs about your knowledge culture.
What happens if you do nothing for the next two years? (optional)
Application received

It's in my hands now.

I review it personally within 48 hours. If your case fits, my calendar lands in your inbox. If it doesn't fit, I'll tell you that too, and why.

The more concrete your answers, the faster my response. Generic applications are discarded.
